Everyone told me to start with solar panels, but my heat pump water heater made the real difference

I live in a cold climate and my gas water heater was a huge part of my bill. People in my local climate group said solar was the only real solution, but the upfront cost was too high. I got a heat pump water heater installed 8 months ago instead for about $2,500 after rebates. My electric bill only went up $10 a month, and I'm saving over $40 a month on gas, so it pays for itself. It cut my home's gas use by nearly 30% right away. Has anyone else found a smaller upgrade that had a bigger impact than expected?

My buddy in Vermont swapped his old furnace for a mini-split in just the main living area. His heating oil use dropped by half last winter, which he never expected. It made me rethink my own big renovation plans.
